Engine swap in a Diesle Vanagon
Check out the options:
new 2.0 L kit, bolt in solution, but expensive -- I think its a 2.0L Jetta engine. Its the same engine that "Caravelle's" (Vanogon by another name) have in South Africa.

Various adaptors from Kennedy Engineering, including a subaru engine adapter:

More info on subaru swap:

Here is a guy who put a chevy V6 in a Baywindow bus -- guys, check out the spare tire up front -- ingenious!

How about a GTI engine? With a Diesel, you can swap the oilpan and a few other key components to lay a rabbit engine on its side back there. Check this out:
http://www.bcn.net/~limbo/GTIbus.htm
Or Better yet, a VR6 engine:
http://volksweb.relitech.com/../helmut/ ... 6-engi.htm
But this is probably the links page that has all the stuff you want to know:
http://www.volkswagen.org/vanagon/engineswap.htm
Goodluck.

I think you're already set up for the inline 4 water cooled physically - just the electrics and fuel stuff.
Course, if I had unlimited time and money (who does) I'd swap in the TDI and have the ultimate van (IMHO). Good luck!
